How to change counters colours?

Hi, I've read some old threads but they are too much old to reply them. I would like to change only the colors of some counters of Darkest Hour. I have understand that if you change them with Gimp and save the file as a 8bit (256 colours) bmp it must work, but I do it and don't works. Anyone can help me with this?

I just did a search on google and found a video on youtube which explains it briefly.

Search "hearts of iron 2 counter software". This should then show you the process briefly.

You start with a 24 bit counter, coloured as you wish. You get the counter maker program which includes the counter prototype. You select your new counter and the prototype and drop both into the software icon, and it spits out your new game-ready counter as an 8-bit image. Place this into the folder in the game, name it for the country and play, of course first removing the previous counter for that same country.
