Looking at the new TF, the 3D portraits don't really look bad, I could see it being used for KCD or some RPG that's released in this decade, definitely not from like Oblivion.

So far in the new TF most of the characters actually look good and well combined with the 2D background due to the colors of the character mixing well with the background. Something like an event where the background is just a landscape and there's nothing but a character in the middle would look more out of place than a background where it's a room full of people like the image above

But the skin color for lighter skinned characters definitely needs some tweaks to not look so pink and soft, and the hair textures definitely needs more work to make it not look so flat. But I think my main problem is the placement of the characters in the UI like in country selection screen and some events.

I think it looks like they are in a zoom call and picked a different background. The pictures are so disconnected from the backgrounds.
(It even looks like they are not paying attention to the call and watching a show on a separate monitor somewhere behind the camera).

It's an improvement on the older 3D models

Skin color and texture is too soft and pink, doesn't blend well with the background, hair is too flat and doesn't have any noticeable and realistic highlights and shadows, the shadows from the lighting aren't defined and looks like almost airbrushed, etc.

I find that the placement of the characters in some events looks off and stands out too much. Something like a character in the middle of an empty field looks much more out of place than a character in the middle of a crowd.

So I suggest making these types of events have the character have a picture frame instead of them being inside the event art:

As the discussion here has shifted towards compositing being the issue more than the 3d models themselves (which, to be clear, I fully agree with), I think it's suitable to repost this idea from the replies to the most recent dev diary (as of posting), because I think it's a very useful solution to the aesthetic issue..

I understand Paradox wants to get its money’s worth with their new 3D portrait system, but it looks out of place in this game.

I would much prefer an artistic image of my country’s rulers and citizens in a historically-inspired painting art style rather than a Daz3D character render with creepy, wax-like skin.

Since this game doesn’t render characters in as much detail as they do in CK3 and isn’t about individual characters and RPG mechanics, the intense focus on 3D characters is odd to me. They will appear in a small box anyways, so why even take the hit with performance? At least make this an option to toggle on or off, or let modders change the files to allow this.

Why not 4D? I want my chair to shake every time an earthquake happens and devastates my countryside, I want my room to be filled with water when the Yellow River floods, I want to feel a pleasant scent every time I see the throne room, and a less pleasant one when those smelly peasants revolt. I want the smell of death lingering after a battle, the foul odors of pestilence. Move us into the future, not back into the past. The more Ds the better.

I've been catching up on the TTs, and I have a few comments about 3d. First, some general comments about the criticisms:

  • It does NOT ruin immersion. It's like saying 0-100 ratings instead of letter grades for character traits ruins immersion. It doesn't. It's simply a preference. Ruining immersion is something like every country has a feudal government type.
  • Character models and backgrounds break up the monotony of text and numbers. Maybe some want to play a glorified spreadsheet simulator, but I can assure you, most of the wider public doesn't.
  • CK3 portraits take up less than 10% of the screen on my 15" laptop and can be toggled. The screen space complaint is a non-issue if PC portraits are the same or smaller in size.
  • 3D models are here to stay. Better off giving constructive criticism rather than clutching pearls.

However, something does look off about the 3D/background combinations. The comments about lighting are valid, but I would go further and say it's a combination of the model and backgrounds.

For instance, the main difference between the following two images is how the models and backgrounds mesh. The second one, from Ck3, blends in more because the background has a tone consistent with the 3d model.

Same applies to outdoor scenes. The first image looks as if the model was just "added" to the scene, while the second looks as if it "lives" in the scene.

This is probably the best demonstration of a good model/scene combination I've seen in PC:

The model and background blend well together. You don't have the feeling that the model was just added to the background. More model/background combinations like the above in PC, and I don't think there will be many complaints.

Imo, the hair is the main reason why the visuals look a bit off with it looking more like flat blobs of color, lacking realistic lighting and texture.

For the Asian and African characters you've posted, their hair isn't really visible either due to helmets or them not having of facial hair. In contrast, the European and Berber characters have exposed hair, and it does look unnatural. It's not drastically bad, but I feel like this one is the more egregious:

I also hope they don't do children portraits bad. Vic3's children are still an aberration, often wearing full suits and a monocle... I don't understand how the Devs there see these things and go "yep, that is totally acceptable for a released product into its 3 year of post-release support and DLCs..." (CK3 royal court inspires the same ire in me, but I digress)
